Baby Warlock

A local-first AI orchestration system that runs on the owner's own hardware: a voice bridge, a crew of purpose-built agents, and a governance layer that refuses to claim an ability it cannot prove.

What it is

Baby Warlock is the crew behind most of what you see on this site. It is a local-first AI orchestration system: models run on the workshop’s own machines, a voice bridge lets the owner hold a key and talk to it, and a set of purpose-built adapters do the work across music, 3D, game modding, video, voice, and vision.

Two named crew members show up in the field reports. Sage runs on a separate test machine and owns live game and editor execution, world generation, and evidence capture. The main workstation owns source, builds, and approved releases. The two are deliberately separate so a test can never quietly become a release.

The unusual part

Most of the system’s design effort went into governance rather than cleverness. A capability register refuses to list an ability unless a benchmark proves it. Red gates override optimistic documentation. Human approval is never inferred from silence. Every action leaves a receipt. An outside audit in August 2026 called that governance layer the most unusual and most valuable thing in the system, and also found plenty to fix.

What this page will and will not say

This is the public summary. Architecture details, internal tooling, and anything that touches security stay out of the Commandery. What will show up here are the results: the tiles Sage drove, the builds the crew shipped, and the field reports it helps file.

Relationship to this site

The Commandery is built so the crew can eventually publish to it: a new field report, a video entry, a status change on the Now page. That seam is documented and deliberately narrow.
